People: leading the hybrid team|INEMA.CLUB-PRO

Lesson 8 · 20 min

Project: the people plan + What changed

The owner wants to know if the team can handle the change; the team wants to know what happens to them. Both answers fit on one page: who does what, how the conversation was held, how new people are trained, which values apply to people and agents, how performance is evaluated, and how agents come in and go out. The project is this plan, approved by rubric.

Start the lesson
The manager presents a single sheet with colored blocks to the owner and two colleagues at a round table; behind the glass, the warehouse with pallets.

In this lesson you will

  1. 1The five blocks of the people plan on one page
  2. 2Applying the rubric, including the items that fail the plan on their own
  3. 3Who reads it first, who signs, and when to review
  4. 4What changed through October 2026, with date, source, and type

Goal: deliver the area's people plan on one page and get it approved by the rubric, read by the people it affects and signed by the person who is accountable.

01The people plan

Five blocks on one page, each backed by the pieces from one or two lessons, plus the rubric and the read-through by the people affected. Tap each part.

Click each block in the diagram to see what it does.

Teaching approval of the plan does not replace HR policies, labor agreements, or the decisions of whoever is accountable for the company.

02From draft to signature

Four steps. The Horizonte plan is practice; your area's plan is the one that counts.

1. One page

The page summarizes; the pieces prove it. Each block has two or three lines and points to the lesson document that backs it: matrix, script, path, values, sheets, register.

Mark what has already happened and what is only intent. "Meeting held on 10/30" and "meeting planned" carry different weight at signing.

At Horizonte (fictional study company)"People plan · sales · v1 · Nov 2026": one page up front; behind it, the pieces from lessons 1 to 7.

03Templates to copy

REQUIRED ITEMS (one missing means fail)
[ ] Every task of approving, signing or registering has a named person
[ ] No promise of employment, position or savings that the company has not decided in writing
[ ] Anyone joining does tasks by hand before reviewing the agent
[ ] The evaluation does not punish whoever points out an agent's error
[ ] Every agent has an owner and, at offboarding, someone who takes over the work

Prompt · panel review before signing
You are the review panel for the people plan of an area that works
with AI agents, using the rubric below. You do not approve or
reject: you point out gaps for whoever will sign.

For each block of the rubric:
1. Say what is present and what is missing for full points,
quoting the passage from the plan.
2. Mark each required item as present or absent, with the passage.
3. List phrases that sound like a promise about employment, position or savings.
4. List the three questions whoever signs should ask, at least
one about what is still not known.

Do not invent information that is not in the plan.

  4. Culture and evaluation: 4 values written with the team on 11/06 (F), excerpt in Hora's constitution (F) · Juliana's new evaluation sheet shown to her and in use in Q4 (F); the salespeople's sheets for Q1 2027 (P).
  5. Onboarding and offboarding: register with 3 agents and automations, all with an owner · daily summary suspended, reading taken over by Juliana (F).

Rubric: 82/100, 5 of 5 required. Read by: Juliana (fixed the date of the conversation) and Sandra. Approved: Carlos. Review: February 2027.

04What changed · October 2026

Quarterly panel, replaced at each course review. Each item comes with a date, a source and the type of claim: vendor survey, self-reported experience, forecast or study. The method in lessons 1 to 7 doesn't depend on any of them.

1. The manager as a lever

Microsoft, Work Trend Index 2025: the human manager of agents ("agent boss") and the metric balancing human oversight against agent efficiency ("human-agent ratio"). Work Trend Index 2026 (05/2026): 20,000 people in 10 countries; 16% are "Frontier Professionals," who use agents in multi-step workflows and redesign their work; when the manager uses AI in front of the team, perceived value goes up 17 points.

Type: research done by the company that sells the tool. An analysis in The Microsoft Cloud Blog (05/2026) reminds readers that these numbers shouldn't carry a business case on their own.

For the planUse it as a signal for block 2 (example and conversation). The proof is what happens on your team after the agreement.

18 exercises
Click an exercise to see what to do and the "done when".
  1. 1/5

    Open

It starts with you: the team needs to see the leader using it before hearing any plan. The week of real use takes seven days.

  2. 2/5

    Split

The matrix is the basis for the conversation, the training and the evaluation. Do it with the person, not about them.

  3. 3/5

    Talk

Requires the matrix. The simulation with Juliana is the rehearsal before the real meeting.

  4. 4/5

    Sustain

With the conversation done, the rest sustains the change: the path for newcomers (lesson 4), the values (lesson 5), the sheet (lesson 6) and the register (lesson 7).

  5. 5/5

    The whole plan

Open, split, talk and sustain, in this order. Each deliverable uses the previous one, and the plan only goes to signature when the "done when" of each step is true.

Recommended order: each deliverable uses the previous one.

06Generate your plan with dates

Choose the start date and how much time you have per week. The plan respects the exercises that call for a week of real use.

07Practice

Horizonte's plan to train the rubric; your area's plan to count.

1 · Horizonte's plan

40 min

Gather the Horizonte pieces you made in lessons 1 through 7 and build the plan page with the template. Run it through the rubric and run the panel prompt. Fix it until the score is above 75 with all five required items. Write who reads it beforehand and who signs at Horizonte, and why.

Done when: Horizonte's plan fits on one page, has the five blocks with done and planned marked, a score of 75 or more with all five required items, no promises about jobs, and the names of who reads it (those affected) and who signs, different from who built it.

2 · Your area's plan

60 min

Do the same with the pieces from the practices on your team. Give it to at least one affected person to check what is written, and to the person who answers for the area to sign. Write down both of their questions.

Done when: your area's plan has a score of 75 or more, the five required items, the date of the next review, the read-through by at least one affected person, and the signature (or written acceptance) of the person who answers for the area.

3 · Your dated plan

5 min

Use the generator above to build the plan with your dates and download the .ics file for your calendar.

Done when: the plan is saved and the dates are in your calendar.

08Quick test

4 questions. The explanation appears after your attempt.

Question 1 of 4

The plan scored 91 points, but it says "no one on the team will lose their job" with no written company decision. Result?
