People: leading the hybrid team|INEMA.CLUB-PRO

Lesson 1 · 15 min

The manager sets the example

Patrícia's team already uses AI: one salesperson pastes the customer spreadsheet into a personal chatbot, another records visits without telling anyone. Nobody said anything because nobody asked, and the manager wasn't using it. Before any rule, the team needs to see their leader using agents for real, making mistakes and fixing them, and to know what is and isn't allowed.

Start the lesson
A sales manager shows their own laptop screen on the meeting room TV; four colleagues follow along around the table, and one of them takes notes on paper.

In this lesson you will

  1. 1Why the manager's example comes before the rule
  2. 2Show the agent's mistakes, not just its wins
  3. 3Agree on the data rule in three lines
  4. 4Make time and a channel for the team to experiment

Goal: use agents in your own work in front of the team and open a shared space to experiment, with a rule for customer data.

Sequence recommended by INEMA (Gestão de IA area and Nei's videos). The protected hour and the channel are a recommendation, not survey data.

02Four steps to get started

Each tab gives the reason and what Patrícia did at Horizonte.

1. Start at your own desk

You learn to manage agents by using them, the same way nobody learned to lead just by reading a leadership book. Pick tasks you do every week, that the team knows, and where a mistake doesn't reach the customer without you seeing it.

There is also a market data point. Microsoft, Work Trend Index 2026 (05/2026): when the manager uses AI in front of the team, perceived value goes up 17 points. This is research from a company that sells the tool; read it as a signal, not as proof.

At Horizonte (fictional study company)Patrícia chose: the weekly sales summary, a draft reply to a customer who complained about a delay, and Monday's meeting agenda. None of them goes out without her reading it.

03Templates to copy

A one-week team agreement and a prompt that reviews the agreement without deciding for you. The tab next to it shows Patrícia's.

One-week team agreement
WEEKLY TEAM AGREEMENT · team <team name> · <start date> · leader: <name>

1. MY 3 TASKS WITH THE AGENT (done by me, shown to the team)
   a) <task> · tool: <which one, company account> · when: <day>
   b) <task> · tool: <...> · when: <day>
   c) <task> · tool: <...> · when: <day>
I'll show at the meeting on <day and time>: what the agent did, what I corrected and why.

2. DATA RULE (3 lines, pinned in the team channel)
OK: <what is allowed, in which tools>
NEVER: <customer data in a personal account; recording without telling anyone; ...>
IN DOUBT: ask <name> or <name> before using it.

3. SPACE TO EXPERIMENT
   Protected time: <day, from hh to hh> · Channel: <group or folder>
Agreement: no one is punished for telling what they use.

4. COLLECT ON FRIDAY (10 min)
Each person brings: 1 use that worked + 1 that didn't.
What worked becomes practice · what touches customers or data goes into the rule.

Prompt · review the agreement
You are reviewing the agreement that a manager will present to the team about
the use of AI agents. Do not rewrite it and do not decide: point out gaps.

1. Does any of the manager's 3 tasks put customer data at risk or
let something go out without the manager checking it?
2. Does the data rule say what's allowed, what's never allowed and who to ask?
Is any "never" too vague for someone to know whether they complied?
3. Are time and channel defined, with day and hour?
4. Does the text punish, even unintentionally, anyone who tells what they already use?

Answer in short bullet points, quoting the passage.

Agreement:
"""<paste here>"""
Simulation: illustrative example

Week's agreement · sales · 10/26 · leader: Patrícia · Horizonte, fictional study company

  1. Tasks: sales week summary (Monday) · draft reply to the customer who complained about a delay (Tuesday) · meeting agenda (Wednesday). Tool: AI assistant on a company account, under contract. Shown at the Friday meeting, 9 a.m.
  2. Data rule: ALLOWED text without customer names, catalog and tables. NEVER a customer spreadsheet on a personal account, recording a visit without telling the customer. IN DOUBT Patrícia or Rafael.
  3. Space: Thursday, 4 to 5 p.m. · channel: group "sales · AI", rule pinned · no one is punished for telling what they use.
  4. Friday: one win and one mistake from each person.

Reactions: "can I use it for a proposal?" (yes, without the whole spreadsheet); "what about the 6 p.m. summary?" (stays with Juliana and Rafael, lesson 7).

04Practice

Practice with Patrícia's team; then do your own real week.

1 · Patrícia's agreement

20 min

Read the 22 answers from the internal survey in the lab inventory. Write Patrícia's one-week agreement using the template: her three tasks, the data rule that resolves the sales team's two risky uses, and the space to experiment. Run the review prompt and fix what it points out.

Done when: the agreement has 3 tasks with a day and a tool, a data rule with at least 2 "nevers" taken from the survey (spreadsheet on a personal account and recording without notice), a day and time to experiment, and a named channel.

2 · Your week

1 week

Write your own agreement and follow it: three of your own tasks with an agent over the week, shown to the team at a meeting along with what you corrected. Note what the team asked or told you they already use.

Done when: the 3 tasks were done and shown at a meeting with a date, the data rule is pinned in the team channel, and you noted at least 2 reactions or questions from the team.

Lab piece: IT inventory and internal survey (F12).

05Quick test

4 questions. The explanation appears after your attempt.

Question 1 of 4

Why should the manager show the agent's mistake, and not just the good result?

06Summary

You firstThree real tasks of yours, done with an agent.
Mistakes in the openWhat the agent got wrong and what you fixed teach people how to check.
Data ruleAllowed, never, and who to ask. No punishing the person who spoke up.
Time with a dateOne hour a week, one channel, and Friday to collect what was learned.
