Project: the redesigned process + What changed

The pieces are ready: the choice, the map, the redesign sheet, the executor chart, the indicator sheets, and the change record. The course project pulls it all together on one page, the current × future canvas, runs it through a rubric, and sends it for the signature of whoever answers for the process. At the end, what changed in the market, with date and source.

Start the lesson
The sales manager shows the company owner a poster split into two columns of colored blocks. The owner listens closely; in the background, warehouse shelves.

In this lesson you will

  1. 1The five blocks of the current × future canvas
  2. 2Apply the rubric with the items that fail on their own
  3. 3Who signs off on the redesign, and why
  4. 4What changed through October 2026, with date and source

Objective: deliver the current × future canvas of your process, with the pilot scope, and get it approved by the rubric with the signature of whoever answers for it.

01The current × future canvas

Five blocks on one page, the rubric, and a signature. Click each block.

Click each block of the diagram to see what it does.

Process canvas from the Gestoria method (INEMA), in two columns: current and future. Educational approval does not, by itself, authorize the change in the company: that decision remains with whoever answers for it.

02From draft to signature

Four steps. The Horizonte canvas is the practice run; the one for your process is the one that counts.

1. Put it on one page

The canvas asks for nothing new: each block summarizes one or two pieces you have already made. The work here is to cut it down until it fits on one page, with the full pieces attached.

One page is a restriction on purpose. Whoever signs reads all of it, and six months from now you can remember in five minutes why you decided each thing.

At HorizonteCanvas "WhatsApp order → invoice · v2.0": five blocks on one page, and attached are the tagging sheet, the map, the redesign sheet, the executor chart, the indicator sheets, and change record no. 001.

Prompt · review panel before signing
You are the review panel for the canvas of a redesigned process, using the
rubric below. You do not approve or reject: you point out gaps for the person
who is going to sign.

For each block of the rubric:
1. Say what is present and what is missing for full points, quoting the
   passage from the canvas.
2. Mark each required item as present or absent, with the passage.
3. List the three questions the person signing should ask before signing.

Do not invent information that is not in the canvas.

Order via WhatsApp → invoice · v1.0 → v2.0 · Horizonte, fictional study company · fictional data

  • Contract: owner Patrícia (backup: Juliana). Trigger: customer sends the order via WhatsApp. Completion: invoice issued and sent in the conversation. Result: order invoiced earlier and with less rework.
  • Current: 13 steps (H 2, P 4); rule decisions made late (registration only at invoicing); D1 incomplete registration (hypothesis: ~15 per week), D2 product out of stock.
  • Future: 8 steps; 5 eliminated (spreadsheet, paper, notice, email, retyping), checking everything becomes exceptions + 10 drawn at random, registration at intake. Agent in 2 steps, simple automation in 4, integration in 1, person in 6.
  • Scope: registered customers; left out at the start are new customer, exchange and return, sale by sales rep. Indicators: time to invoice (30 h, hypothesis → 24 h), returns (~9%, hypothesis → 3%), people-minutes per order (21, hypothesis → under 15), 8 weeks after v2.0. Guardrail: zero discounts outside the policy.
  • Version and risk: phase 1 registered customers up to R$ 5 thousand, phase 2 everyone. Goes back to v1.0 with returns above the baseline for 2 weeks or 1 discount outside the policy. Risk: ERP integration still without an answer from the vendor.

Rubric: 84/100, 5 of 5 required. Built by Patrícia, signed by Carlos.

04What changed · October 2026

Quarterly panel, replaced at each course review. Each item with a date, a source, and the type of claim. The products are examples: the method in lessons 1 to 7 does not depend on any of them.

1. Tools for running processes

OpenAI: Workspace Agents, which replace Custom GPTs, are now billed per token (07/06/2026); ChatGPT Work delivers documents, spreadsheets, and slides (07/09/2026). AgentKit's Agent Builder will be shut down on 11/30/2026.

Anthropic: Managed Agents; in Claude Code, background computer use, in beta (09/2026). Microsoft: Agent 365, announced at Build (06/2026). Sources: release notes and announcements from each vendor.

For the canvasTools get discontinued and change price within months. The executor chart records which tool does each step; changing tools is a version change, with a test and a way back (lesson 7).

18 exercises
Tap an exercise to see what to do and the "done when".
  1. 1/5

    Choose

Lesson 1 teaches you to doubt the steps; lesson 2 picks which process to do this on first, with scope and queue.

  2. 2/5

    Map

Requires the chosen process. One interview and five cases followed, without changing anything in the process.

  3. 3/5

    Redesign

Requires the map. Eliminate, simplify and move (lesson 4) before deciding who does each step (lesson 5).

  4. 4/5

    Measure and version

The baseline (lesson 6) runs four weeks before the change; the record (lesson 7) only releases phase 1 after it.

  5. 5/5

    The redesigned process

Choose, map, redesign, measure and version, in this order. The canvas goes to signature when the "done when" of each step is true.

Recommended order: each piece uses the one before.

06Generate your plan with dates

Pick the start date and how much time you have per week. The plan respects the exercises that call for one week or four of real observation.

07Practice

The Horizonte canvas to practice the rubric; the one for your process for real.

1 · The Horizonte canvas

40 min

Gather the Horizonte pieces you made in lessons 1 to 7 and fill in the canvas on one page, without looking at the tab. Run it through the rubric and run the panel prompt. Fix it until it scores above 75 with all five required items. Write down who would sign and who needs to read it first.

Done when: the Horizonte canvas fits on one page, scores 75 or more with the 5 required items checked, has the pieces attached and the name of whoever signs, different from whoever built it.

2 · The canvas for your process

60 min

Do the same with your process, using the pieces from the "your process" practices. Hand it to whoever answers for it, ask them to check the required items and note their questions.

Done when: the canvas for your process scores 75 or more, has the 5 required items, the phase 1 date and the signature (or written acceptance) of whoever answers for the process.

3 · Your dated plan

5 min

Use the generator above to build the plan with your dates and download the .ics for your calendar.

Done when: the plan is saved and the dates are on your calendar.

08Quick test

4 questions. The explanation appears after your attempt.

Question 1 of 4

The canvas scored 90 points, but the baseline shows up as "30 h" without saying whether it was observed or is a hypothesis. Result?
