Brazil: lots of adoption, little management

The 2026 surveys show Brazilian companies adopting AI and agents at a fast pace, and few with mature governance. The result shows up as loose projects, tools with no owner, and AI used on people's own initiative. In this lesson you read the Brazil numbers by checking the definition before the percentage, and you do the five-line diagnosis of your company.

Start the lesson
In the distributor's warehouse, a supervisor with a tablet talks to an employee next to a pallet jack, among shelves of unlabeled jugs.

In this lesson you will

  1. 1What the 2026 surveys say about AI and agents in Brazil
  2. 2Why "adopted," "invest," "integrate" and "in use" can't be compared
  3. 3How adoption without management becomes a disconnected project and shadow AI
  4. 4The five-line diagnosis: what exists, who owns it, what is measured

Goal: explain why adoption without management becomes a disconnected project, and diagnose your company in five lines: what exists, owner and measure.

01How adoption without management spreads

Each step leads to the next when nobody decides anything. The arrow back is this lesson's diagnosis. Click each step.

This lesson's teaching chain, illustrated with the Horizonte lab. The Brazil numbers are in the steps below, each with a date and source.

02What the 2026 numbers say

Four readings. Look at each study's definition: it tells you what the number counts.

1. Lots of adoption

Deloitte (09/17/2026): 50% of Brazilian companies have adopted AI. GFT, in Tech Trends 2026 LATAM with BCG data: 18% of Brazilian companies integrate agents, versus 13% worldwide.

"Adopting AI" and "integrating agents" are different questions. A company that uses a text assistant has adopted AI; integrating an agent means putting it inside a process.

At HorizonteHorizonte (a fictional study company) "adopted AI" a while ago. It "integrated an agent" only in July 2026, with Hora.

03Template to copy: five-line diagnosis

It fits in a message to leadership. Count what exists before you give an opinion on what is missing.

Five-line diagnosis
AI DIAGNOSIS · <company or area> · <date> · done by <name>

1. IN USE: <N> AI agents and tools (<a> official, <b> built outside the list, <c> on people's own initiative)
2. WITH A BUSINESS OWNER (name): <x> of <N> · no owner: <which>
3. WITH A MEASURE (tracked number + starting point): <y> of <N>
4. LINKED TO A PROCESS WITH AN OWNER (not a loose project): <z> of <N>
5. FIRST ACTION: <what> · owner <name> · by <date>

How I counted: <IT inventory + questions to how many people>
Prompt · review the diagnosis
You are an experienced manager reviewing a diagnosis of a company's
AI use. Do not recommend tools: point out gaps in the count.

Diagnosis:
"""<paste here>"""

Answer, in this order:
1. Does the count in line 1 seem to include use on people's own
initiative? What questions would bring out what is missing?
2. Is any "owner" in line 2 from IT, or is it "the team"?
3. In line 3, is there a "measure" without a starting point?
4. Does the first action have an owner and a date, and does it tackle
   the weakest line?
Simulation: illustrative example

Horizonte Distribuidora · fictional study company · based on the inventory and the internal survey (22 of 40 people)

  1. In use: 7 AI tools. 2 official (Hora, the sales team's email assistant), 1 built by IT outside the list (customer service summary) and 4 on people's own initiative (an extension that summarizes emails, an app that records visits, a free chatbot on a personal account, a spreadsheet add-on with access to all files).
  2. With a business owner: 0 of 7. The three from IT are with Rafael; the four on people's own initiative have no owner.
  3. With a measure and starting point: 0 of 7. Hora has a dashboard, but no starting point.
  4. Linked to a process with an owner: 0 of 7.
  5. First action: Patrícia takes over Hora and the email assistant; Juliana, the summary; Carlos decides by 10/31 on the four on people's own initiative.

04Practice

Horizonte to practice counting; your own company for real.

1 · Horizonte's diagnosis

20 min

With the official inventory, the 22 answers from the internal survey, and the customer service summary open, count the AI tools in use at Horizonte and fill in the five lines without looking at the example. Then compare your count with the example's.

Done when: the five lines are filled in with "x of N" counts, line 1 separates official, outside the list, and on people's own initiative (and reaches 7), and the first action has a name and a date.

2 · Your company's diagnosis

30 min

Ask IT for the list of tools and ask at least three people from different areas which AI they use at work, including on their phones and personal accounts. Fill in the five lines, run the prompt, and send the diagnosis to whoever decides in your company.

Done when: the diagnosis has the five lines, line 1 includes what you heard from at least three people, at least one tool is flagged as having no owner, and the message was sent to whoever decides.

Lab materials: IT inventory and internal survey and customer service summary (fictional study company).

05Quick quiz

5 questions. The explanation appears after your attempt.

Question 1 of 5

A colleague says: "Half of Brazilian companies already use agents." What is wrong?

06Summary

Lots of adoption50% have adopted AI; 18% integrate agents; 40% invest.
Little management45% have disconnected projects; 27% have mature governance.
Definition firstAdopt, invest, integrate and use count different things.
