The agentic company and the 2027 manager|INEMA.CLUB-PRO

Lesson 8 · 20 min

Your first diagnosis + What changed

The best first step in the program is a process in your company, not a tool. The project for this course is the sheet for the first process you will manage with agents: owner, volume, today's measure and the course that answers your biggest question. At the end, what changed in the market this quarter, with date and source.

Start the lesson
A manager draws boxes connected by arrows on a large sheet on the table, with colorful notes and a phone beside it; a coworker walks up with two coffees.

In this lesson you will

  1. 1Choose the first process using three filters, not the trendy tool
  2. 2Measure how the process stands today, before any agent touches it
  3. 3Link your biggest question to the course in the program that answers it
  4. 4What changed through October 2026, with date and source

Goal: choose the first process to manage with agents, with owner, volume and today's measure, and the next course in the program.

01How to choose the first process

From the list of candidates to the next course, in five steps. Click each one.

Click each block in the diagram to see what it does.

The recommendation to start with a process from your own company comes from the AI Management Area ("Start now"). The three filters are a tool from this course.

02From candidate to sheet

Four steps. Horizonte (a fictional study company) does the practice run; your process is the one that counts.

1. Process, not tool

Whoever starts with the tool ends up looking for a process that fits it. Whoever starts with the process first asks whether it should still exist this way, and only then chooses a person, an agent or automation.

Pick just one. The first process is for learning to manage; the second comes out faster.

At HorizonteCandidates: the order from WhatsApp through to billing, collections (Carlos decides in November whether Hora takes it over), and the daily customer service summary.

Prompt · sheet gaps
You are an experienced manager reviewing the sheet for the first process
that a company will manage with AI agents, using the rubric below. Do not
choose the process and do not give the final score: point out gaps.

1. For each rubric block, say what is missing for full marks,
quoting the passage from the sheet.
2. Mark each required item as present or absent.
3. Does any of today's measures depend on something that is not yet recorded?
How can it be counted without a new system?
4. Does the written question match the chosen course?

Sales · Horizonte Distribuidora · fictional study company · numbers from the lab dashboard

  • Chosen: order that comes in by WhatsApp through to invoicing.
  • Owner: Patrícia Lima · systems: Rafael.
  • Volume: 141 to 171 orders closed per week and 702 to 901 Hora interactions per week (Sep–Oct/2026, dashboard).
  • AI present: Hora; the sales team's email assistant.
  • Today's measure (two weeks): % of orders accepted without correction at picking; hours from order to invoicing; exceptions per day.
  • Biggest question: how far can Hora go on its own? Next course: G3; then G2.
  • Rubric: 85/100, 4 of 4 required.

04What changed · October 2026

Quarterly dashboard, updated with each course review. Each item has a date, a source and a type of claim, plus a consequence for how you choose your first process.

1. Tools change in months

OpenAI: Workspace Agents, which replace Custom GPTs, moved to per-token billing (07/06/2026), and the AgentKit Agent Builder will be shut down on 11/30/2026. Microsoft: Agent 365, announced at Build (06/2026).

Sources: each vendor's release notes and announcements. These are swappable examples: next quarter the list will be different.

For your first processChoose the process and the measure before the tool. If the tool changes, the process and the starting point still hold.

  1. 1/5

    Map

Comes after understanding the eras and the thesis (lessons 1 and 2). It shows what exists and who is responsible.

  2. 2/5

    Measure yourself

Requires the map: the highest-risk competency shows up where objects have no owner.

  3. 3/5

    Diagnose

Uses the critical reading from lesson 5 and counts what exists, including shadow AI. The career track (lesson 7) runs in parallel.

  4. 4/5

    Choose

Requires the diagnosis. Today's measure needs two weeks of counting before you change anything.

  5. 5/5

    The whole path

Map, measure yourself, diagnose and choose. Each deliverable builds on the one before, and the first-process sheet is the gateway to the next course in the program.

Recommended order: each deliverable builds on the one before.

06Generate your plan with dates

Pick a start date and how much time you have each week. The plan includes the two weeks of measuring the first process.

07Practice

The Horizonte sheet is for practicing the rubric; the one for your process is the one that counts.

1 · The Horizonte sheet

25 min

With the dashboard and your lesson 6 diagnosis open, fill in Horizonte's first-process sheet for the three candidates (order request, collections, customer-service summary). Run it through the rubric and run the prompt. Only then compare with the example.

Done when: the sheet has the three candidates with the three filters marked, the chosen order request with Patrícia as owner, the volume with its source (dashboard), three of today's measures with a period and a person responsible, and a score of 70 or more with the four required items.

2 · Your process sheet

40 min

Fill in the sheet for your first process. Agree with the owner on the two weeks of today's measure and start counting. Write down your biggest question, choose the next course, and put the sheet's review date on your calendar, at the end of the two weeks.

Done when: your sheet scores 70 or more with the four required items, today's measure has started (at least one day of counting is recorded), and the next course is chosen, with the question that justifies it.

3 · Your dated plan

5 min

Use the generator above to build the plan with your dates and download the .ics for your calendar.

Done when: the plan is saved and the dates are on your calendar.

Lab piece: Hora dashboard (made-up numbers; fictional study company).

08Quick quiz

4 questions. The explanation appears after your attempt.

Question 1 of 4

Where should the program start, according to this lesson?

09Summary

Process firstThree candidates, three filters, one chosen.
Owner and volumeA name from the business and a number with a source.
Today's measureTwo weeks of counting before changing anything.
Course by questionYour biggest question chooses between G1 and G5.

10Certificate

INEMA qualification certificate "AI Manager", coming soon at cert.inema.pro. It is not a regulated professional certification.

This is course G0, the entry point of the AI Management Program 2027. The other courses cover people (G1), processes (G2), agents (G3), resources (G4), and governing, measuring and evolving (G5), where the program's final project lives.
